Top Software Engineering Interview Questions (and Answers) for 2026: A Hiring Manager's Guide

A practical framework for interviewing mid-level software engineers in the AI era with expected answers and the signals worth listening for.

Hiring a mid-level software engineer in 2026 is harder than it's been in a decade and not for the reason you might think.

It's not a talent shortage. It's a signal problem.

AI coding assistants have collapsed the reliability of the interview formats most companies have leaned on for years. Take-home projects can be completed by Claude Code, Cursor or Copilot in under an hour. Automated coding tests tell you less and less about the person sitting behind the keyboard. Even classic whiteboard algorithms are increasingly trivial for candidates quietly running an assistant in a second window.

Yet a recent industry survey found that 62% of organisations still prohibit AI in technical interviews which means most hiring managers are running 2022-style interview loops in a market that has fundamentally moved on.

Before you start: what's actually changed in 2026?

Three shifts matter most for how you design your interview loop this year:

  1. Live signal matters more than async signal. Take-home projects and async coding tests have lost credibility because AI can complete them invisibly. Prioritise live formats where you can observe how someone thinks, not just what they produce.
  2. AI fluency is now a core skill, not a bonus. More than 90% of developers in Western markets now use AI coding tools daily. Asking how a candidate uses AI and how they catch its mistakes is no longer optional.
  3. "Real-world" beats "puzzle-world". Textbook algorithm questions (invert a binary tree, reverse a linked list) still have a place as basic filters, but they say less and less about on-the-job effectiveness. Engineering leaders are shifting weight towards questions that mirror actual work.

With that context, here are the ten questions.

1. Technical: "Walk me through how you'd find the top K most frequent items in a large dataset."

A classic data-structures question, but one that still works as a mid-level filter. You're looking for two things: fluency with the obvious approach (a hash map combined with a heap, or a simpler sort for small inputs) and an awareness of trade-offs around memory, latency and what happens when the dataset doesn't fit in memory.

What good looks like: The candidate talks through the problem before coding, names their data structures and voluntarily raises scale considerations. Weaker candidates dive straight into syntax without framing.

Red flag: A memorised answer delivered without pauses or questions. Real engineers ask "what size are we talking about?" canned ones don't.

2. Technical: "Here's a function that's running slowly. Diagnose it and propose a fix."

Give the candidate a 20–40 line function with a real performance issue an accidentally nested loop, unnecessary database calls, a missing index, or a poorly-placed async call. Debugging is closer to real work than greenfield coding and much harder to fake with AI, because it requires understanding code before touching it.

What good looks like: A systematic approach; read the code, form a hypothesis, verify it, then fix. They should narrate their reasoning out loud.

Red flag: Jumping straight to "rewrite the whole thing" without diagnosing, or copy-pasting the code into an AI tool and reading back its answer verbatim.

3. System Design: "Design a URL shortener. Take me through your approach."

The evergreen mid-level system design question. You're not looking for a perfect answer, you're looking for structured thinking. Does the candidate clarify requirements, estimate scale, make considered choices about storage and caching and surface the interesting trade-offs (hash collisions, analytics, rate limiting, custom URLs)?

What good looks like: They ask clarifying questions first; "How many URLs per day? How long should short URLs last? Do we need analytics?" They explicitly name trade-offs. They admit what they'd need to research further rather than bluffing.

Red flag: Jumping into "I'd use X database and Y cache" without justifying why, or refusing to commit to anything for fear of being wrong.

4. System Design: "Walk me through a system you built or maintained. What would you change if you rebuilt it today?"

Possibly the highest-signal question on this list. A candidate with three-plus years of real experience should have a system they can discuss in depth; architecture, decisions, regrets. This question is almost impossible to bluff convincingly, because the follow-ups write themselves.

What good looks like: Specific detail. They can explain not just what they built, but why they chose those patterns and what they'd do differently with hindsight. Good engineers are comfortable naming their own past mistakes.

Red flag: Vague generalities ("we used microservices"), inability to explain trade-offs, or unwillingness to name anything they'd change which usually means they weren't close enough to the decisions to own them.

The ability to articulate these trade-offs clearly is one of the skills that most distinguishes engineers on a leadership trajectory in 2026.

5. AI Tools: "Walk me through how you used an AI coding assistant on a recent task. What did you prompt, what came back and what did you do with it?"

This is the 2026 must-ask and it's more revealing than it looks. You're not testing whether they use AI, you're testing how thoughtfully they use it.

What good looks like: A specific, concrete example. They describe where AI accelerated them (boilerplate, test scaffolding, unfamiliar syntax, debugging dead-ends) and where they pushed back on what it produced. They treat AI output as a first draft, not a final answer. They can articulate what their assistant is bad at.

Red flag: Either extreme. "I use it for everything" suggests under-scrutiny; "I don't use AI tools" signals rigidity in a market that has moved on. Both answers should prompt follow-ups.

6. AI Tools: "Tell me about a time AI-generated code caused a problem. How did you catch it?"

A direct follow-up that separates thoughtful AI users from passive ones. The best mid-level engineers in 2026 have real stories of AI outputs that looked correct but had subtle coherence issues, hallucinated APIs, or missed obvious edge cases.

What good looks like: Specific detail; what they were building, what the AI suggested, what went wrong and how they diagnosed it. Bonus points for describing a habit they've since adopted (stronger unit tests, a code review checklist, pair reviewing AI changes) to catch similar issues earlier.

Red flag: "AI has never caused a problem for me." They're either not using it seriously, not paying attention when they do, or not willing to admit to a mistake in an interview; none of which is what you want in a hire.

7. Behavioural: "Describe a time you disagreed with a technical decision. What did you do and how did it turn out?"

A standard behavioural prompt and still one of the most reliable. You're assessing judgement, communication under pressure and whether the candidate can disagree without being destructive. The SOAR framework (Situation, Obstacle, Action, Result) is what strong candidates default to, even if they don't name it.

What good looks like: They make their case clearly, respect the final decision once made and cruciallycan articulate what they learned, whether they "won" or "lost" the disagreement. They distinguish between the idea and the person who held it.

Red flag: They cast themselves as the lone hero who was right about everything, or they can't think of an example at all which usually means they've never been in a mature team conversation.

8. Communication: "Explain a concept you've just used in this interview as though I were a product manager with no engineering background."

Pick a term the candidate has already used "database indexing", "rate limiting", "eventual consistency" and ask them to translate it. Mid-level engineers increasingly work across functions with product, design and data stakeholders and the ability to explain technical concepts without condescension is a strong predictor of seniority trajectory.

What good looks like: A clear analogy or plain-English reframe. They check in to make sure you're following. They don't drop back into jargon halfway through. They enjoy the exercise.

Red flag: Either oversimplifying to the point of inaccuracy, or giving the same technical explanation slightly slower and louder.

9. Practical: Live pair-programming on a real codebase (AI tools allowed)

Replace the generic take-home with a 60-minute live session: give the candidate access to a stubbed-out repository and ask them to extend it, add a small feature, fix a bug, wire in a third-party API. Let them use AI. Talk with them while they work.

This is the single biggest change we recommend to clients designing a 2026 interview loop. It turns the hardest-to-trust format (async coding) into the highest-signal one.

What good looks like: They orient themselves in the codebase before typing. They explain their plan out loud. When they use AI, they critically review the output before accepting it. They surface operational concerns without being prompted, "How would this behave under load?", "Where should errors go?", "Do we need a test for this?"

Red flag: Silent copy-pasting between AI chat and IDE. No clarifying questions. No mention of testing or failure modes.

10. Practical: "Review this pull request. What questions would you ask the author?"

An underused format that is nearly impossible to fake with AI, because it tests judgement rather than production. Prepare a real (or realistic) pull request with a mix of stylistic issues, a genuine logic bug and one or two legitimate judgement calls. Ask the candidate to role-play reviewing it.

What good looks like: They distinguish between subjective preferences and genuine issues. They prioritise, they don't nitpick formatting while missing a race condition. They ask questions rather than dictate changes.

Red flag: Rewriting the code instead of reviewing it. Comments that read as status-signalling ("I would never have done it this way") rather than constructive feedback.

Three common mistakes hiring managers still make in 2026

  • Over-indexing on take-homes. They're the format AI has damaged most. If you're keeping them, pair every take-home with a live discussion of the submitted work where you ask the candidate to walk through specific decisions.
  • Treating AI use as a yes/no question. The interesting signal is in how candidates use AI, not whether they do. Push past the surface answer.
  • Interviewing for the last decade's skills. Pure algorithmic puzzle-solving filters for interview prep, not job performance. Weight your loop toward the questions above and you'll see better retention and ramp-up within a hire or two.
